When a spreadsheet is enough

Decide whether a tool purchase solves a demonstrated coordination problem.

Keep a spreadsheet when the team can maintain clear identities, review changes and deliver a reliable file. Move to software when a specific coordination or control requirement cannot be met acceptably.

List the failures you need to stop

For two comparable reporting periods, record concrete incidents: a missing contributor, an overwritten value, an ambiguous project code or a recipient unable to use the file. Include the effort to resolve each incident. “We need something professional” is not a requirement. If no failures are documented, begin by clarifying the existing sheet rather than importing its ambiguity into a new app.

Test the smallest useful spreadsheet

Use separate columns for record ID, contributor ID, work date, project code, duration in minutes and review state. Maintain an untouched export or versioned snapshot before transformations. A shared sheet does not inherently supply immutable audit history, controlled approval or correct permissions; verify those properties in the actual environment. Do not make private employee information accessible simply to make collaboration easier.

Use a purchase threshold tied to an outcome

A fictional four-person team spends 20 minutes closing its sheet each week. At a stated internal estimate of 30 currency units per hour, that is about 10 units per close, not 10 units of guaranteed cash savings. A paid tool still needs administration. Compare its observed review effort with the same workload, then add subscription and transition costs. Do not assume all current administration disappears.

Recognize when a sheet is the wrong tool

Multiple reviewers with different access needs, repeated concurrent edits or a recipient requiring stable status history may justify a dedicated system. Confirm the required plan and export capability in a pilot. A vendor’s manual timesheet or export feature establishes a capability to inspect, not proof of compliance or compatibility. If neither the sheet nor the candidate can preserve the required record, hold the handoff rather than buying the closest-looking option.
